;Title: Research on Business Model Transformation and Competitive Strategy in the Traditional Surface Treatment Industry:ACase Study of Company A Background and Motivation: The metal surface treatment industry in Taiwan, long honored as the "Mother of Industry," has faced severe survival challenges in recent years due to global raw material fluctuations, stringent ESG regulations, andAstructural labor shortage (the "3K" industry dilemma). Company A, with over 34 years of history, successfully transcended the limitations of the "First Growth Curve" duringAperiod of industry maturity and decline. Through vertical process integration and digital management transformation, the company successfully entered the semiconductor equipment supply chain. The core motivation of this study is to explore howAsmall and medium-sized enterprise (SME) with limited resources transitioned fromAtraditional chemical polishing OEM toAhigh-value-added comprehensive technical service provider. Research Objectives: This study aims to analyze the ecological evolution of Taiwan′s metal surface treatment industry and explore the urgency and strategic opportunities for transformation. It dissects how the case company reshaped its business model and competitive positioning through "one-stop service" process integration. Furthermore, the research summarizes the Key Success Factors (KSF) for traditional manufacturing transformation to provideAstrategic blueprint for industry peers. Research Methodology: This research adoptsAqualitative "Single Case Study" method, conductingA34-year longitudinal investigation of the case company. By integrating theoretical frameworks such as SWOT analysis, the TOWS matrix, the Ansoff Product/Market Expansion Matrix, and the Industry Life Cycle (ILC), and utilizing semi-structured in-depth interviews alongsideAtriangulation of secondary data, the study explores the transformation process and decision-making logic in depth. Research Findings and Evidence: 1. Z-P Transformation asATechnical Paradigm Shift: The results demonstrate that the core of the company′s success lies in converting long-accumulated "Tacit Knowledge (Z)" into standardized "Explicit DatASystems (P)." This solved technical gaps and established formidable, hard-to-mimic technical barriers. 2. Value Reshaping viAVertical Integration: By integrating chemical polishing and surface coating withinAsingle facility to provideA"one-stop service," the company eliminated the pain points of "secondary oxidation (flash rust)" and quality disputes inherent in cross-factory processing. This facilitatedAtransition fromApassive OEM to an ODM with collaborative R&D capabilities. 3. Qualitative and Quantitative Shifts in Operational Performance: CompanyAachieved rapid revenue growth over the past 15 years. Evidence shows that this growth was not driven by unit price increases, but rather by stable quality and high integrity, which fostered deep customer reliance. This led to "Full Orders" capacity utilization and the achievement of economies of scale. Conclusions and Recommendations: The study concludes that the key to traditional industry transformation lies in "refining the core business" and the consistent execution of "strategic intent." Company A’s success proves that even inA"Red Ocean" market,Afirm can createAresilient second growth curve by accurately capturing value shift trends and implementingAdynamic balance of 2F (Finance, Market/Fashion) and QCD (Quality, Cost, Delivery). Future recommendations suggest that the company should continue to deepen its ESG green process layout and ensure the sustainable succession of technology and experience through intelligent management.
