    Title: 電路印刷板產業以平衡計分卡方法之準交率改善研究

    Abstract: ??近年來印刷電路板產業不斷的創新發展,在3C電子產品供應鏈中,需應用此零組件的產業愈來愈多,相對地,所生產之產品型態種類也愈來愈多。以印刷電路板產業而言,位於供應鏈之中游階段,為因應產品多元化市場需求與提升企業競爭力,提升訂單準交率顯得格外重要。??本研究引用資料來源包括: BSC平衡計分卡、KPI管理績效指標、八十/二十法則、印刷電路板產業相關製程能力資料,在個案分析中探討,為訂單提升準交率所採用之管理手法,經由企業內部各部門間的溝通協調,制定最適化的管理績效指標。??利用個案研究法,蒐集相關資料,以專家訪談方式,藉由實際研究個案,探討影響準交率之原因。本研究歸納出三點結論:1.個案公司各部門需有共識,以改善準交率作為該部門管理績效指標之基礎 2.努力達成管理績效指標,創造企業契機與效益 3.即時取得正確資訊,適時調整管理績效指標項目以及權重。由於現今的電子產業供應鏈講究供應端的回應速度及對客戶之交貨效率,因此本研究的貢獻是提出,藉由BSC平衡計分卡方式制定KPI管理績效指標,並整理企業內部各部門間之合作關係,對於KPI管理績效指標之制定與權重之衡量佔有非常重要的決策因子。??同時現今企業多以訂單需求做為計畫性生產排程之依據,然而為滿足客戶訂單需求,進而提升準交率,企業內部如何因應,降低影響準交率之風險,提升企業本身的競爭優勢,足以面對多元化之產品需求,在3C電子產品供應鏈中佔有一席之地,準交率之改善對於企業內部已是刻不容緩的重要議題。??本研究結果顯示,個案公司於2012年1月導入KPI管理績效指標後,準交率自2012年1月準交率為70%,至2012年12月準交率為92%,準交率大幅提升約22%,由企業內部各部門影響準交率因子進行探討,建立KPI管理績效指標,個案公司導入此管理手法後有明顯改善之成效。關鍵字 : BSC平衡計分卡、KPI管理績效指標、八十/二十法則??This article presents the OTD (On time delivery) improvement in PCB (Printed circuit board) industry through the BSC and KPI (Key performance indicator) concepts. Case Study method is used for qualitative data on The 80/20 Rule and performance OTD indicators are reviewed.? ??Three conclusions are summarized: 1. OTD as KPI setup shall perform in a cross department inside company and it can improve delivery performance with team consensus. 2. BSC model can help management team to review the KPI logically and drive the KSF improved 3. Key process actions taken on key process area to support key performance indicator driving to meet the goal are demonstrated as a good process to benefit management of company.???The results of this study show that the case company in January 2012 after import the KPI.OTD of 70% since January 2012 to December 2012 was 92%,OTD raised 22% ,OTD factor influence by internal departments to explore.KPI have significantly improved the effectiveness of the case company management practices.Key words: Balance Score Card ; Key Process Indication ; The 80/20 Rule
